Run an AI coding tool pilot

What to do

Run a four-to-six-week, voluntary pilot with representative users and repositories, approved data boundaries, baseline metrics, weekly feedback, and a written decision at the end. A pilot should answer specific adoption questions.

Write the pilot charter

Name the workflow, participants, repositories, duration, support owner, allowed data, budget, and decision criteria. Include a control or baseline where practical. Define what would cause an early pause.

Onboard and observe

Provide a short secure-use guide, examples, and a feedback channel. Check in weekly for successful tasks, failures, friction, and workarounds. Avoid forcing daily use; adoption volume alone is not the outcome.

Make an explicit decision

At the end, compare measured outcomes and qualitative evidence with the charter. Choose expand, extend with new questions, limit to particular workflows, or stop. Record unresolved risks and the next review date.

  • Include experienced and less-experienced developers.
  • Sample more than one repository type.
  • Review billing before scale-up.
  • Preserve an opt-out for unsuitable work.
